How to Explain the Appraisal Gap to a Buyer and Agent, With the Cash Math
Four ways to close the gap and what each one costs

How to explain the appraisal gap to a buyer and agent: show the cash each option takes, side by side, before anyone argues about the appraiser. Lenders size a purchase loan on the lower of the price or the appraised value, so a low value moves the buyer’s cash to close. Mortgage Maker, AI-native mortgage presentation and scenario software for loan officers, at $99 a month, builds that grid from one sentence.

Mortgage Maker turns a borrower’s text into a side-by-side loan comparison they open from one link. Start your 14-day free trial or see pricing.

It is Monday at 3:50 in the afternoon. The appraisal PDF lands in your inbox while you sit in the bank drive-through, and page 1 says $680,000 on a $700,000 contract in San Marcos, in San Diego County. The listing agent is calling before you finish reading the comps.

What is an appraisal gap, in one sentence for the buyer?

An appraisal gap is the distance between the contract price and the value the appraiser signed, here $20,000. Fannie Mae’s Selling Guide (B2-1.2-01, checked November 3, 2026) says a purchase LTV uses “the lower of the sales price or the current appraised value.” Buyers hear “$20,000 short” and assume they owe $20,000. Often they do not.

How to explain the appraisal gap to a buyer and agent

Lead with four columns and one number that matters in each: the cash the buyer brings. Here is the San Marcos buyer, who planned 10 percent down on a conventional loan, with the value the lender uses fixed at $680,000.

Pay the gap Same cash, higher LTV Price drops to value Split the difference
Contract price $700,000 $700,000 $680,000 $690,000
Loan amount $612,000 $630,000 $612,000 $612,000
Down payment $88,000 $70,000 $68,000 $78,000
Change from the plan $18,000 more No change $2,000 less $8,000 more
Loan-to-value 90% about 93% 90% 90%

Column two surprises people. The buyer keeps the planned $70,000 down and the planned $630,000 loan, and only the loan-to-value moves, if the program and the approval allow it. The tradeoff belongs to the buyer: above 90 percent, mortgage insurance moves to a higher tier and takes longer to come off. Walk them through that clock with the same math you use for PMI removal.

Paying the gap keeps the insurance tier and costs $18,000 of savings. My rule: that money never comes out of the reserves the underwriter already counted. If the approval leaned on that account, the file gets run again and the buyer finds out late.

What should I say to the buyer?

Here is the text I would send before the call: “The appraisal came in at $680,000. You are not $20,000 short. Here are four ways to close this, with the cash each one takes. Open the link and star the one you like.”

J.D. Power published its 2025 U.S. Mortgage Origination Satisfaction Study on November 12, 2025. Customers who gave their lender top scores for useful guidance were 2.3 times more likely to say they “definitely will” use that lender again. A low appraisal is that guidance test, live, with a deadline.

Send the grid through Mortgage Maker and the buyer gets one link holding the comparison and the approval letter. You get a ping when they open it and another when they star an option, so you call while they are looking.

What should I tell the listing agent?

With the buyer’s OK, give the listing agent two facts: the value, and what your buyer brings at $680,000 and at $690,000. Per law firm WBK (May 16, 2024), FHA, Fannie Mae and Freddie Mac require lenders to disclose a reconsideration of value process at application and again at appraisal delivery. If the appraiser skipped a closer sale, start that request the same afternoon, with the specific sales attached.

If the price moves, the buyer’s agent needs a fresh letter, and in Mortgage Maker the agent can issue it from a phone under the cap you set. Every letter is logged with agent, address, price and time (more on agent pre-approval letters). A new price also usually means a revised Loan Estimate, so warn the buyer.

What is the best way to show appraisal gap options?

Build the comparison in Mortgage Maker before the agent calls back. Say it in one sentence, such as “700k purchase with 70k or 88k down, 690k with 78k down, 680k with 68k down,” and each option lands side by side. Every column carries taxes, HOA, an insurance estimate, closing costs and cash to close. When the revised Loan Estimate arrives, Mortgage Maker reads it in about 8 seconds.

On the next offer, start earlier. Type the address with no file and Mortgage Maker pulls the county record and shows the home value against live comps. David Glick at First Community Mortgage put it this way: “The property data autoload feature is an absolute lifesaver.” Mortgage Maker is rated 5.0 on G2 and 5.0 on Capterra.

FAQ

What happens when an appraisal comes in lower than the purchase price?

Per Fannie Mae’s Selling Guide, the lender sizes a purchase loan on the lower of the price or the appraised value. The buyer then needs more cash, a higher loan-to-value or a lower price. Mortgage Maker shows each option side by side with cash to close.

Does the buyer have to pay the whole appraisal gap in cash?

Not always. If a $700,000 contract appraises at $680,000, a buyer with 10 percent down can keep the same cash when the program allows a higher loan-to-value. The cost is a higher mortgage insurance tier. Mortgage Maker puts that column next to paying the gap.
